

CEO Perspectives: AI Trust Stack: The Intelligence Layer
In my last article, I introduced the AI Trust Stack - a way of thinking about how artificial intelligence must operate in professional environments where trust, oversight, and accountability matter.
The AI Trust Stack starts at the foundation – intelligence.
Recent advances in AI models have dramatically expanded what software can do. Systems can now read and interpret documents, analyze complex datasets, generate analysis, and reason across large volumes of data in ways that would have seemed implausible just a few years ago.
For professionals working in fields like audit, accounting, tax, and compliance, these capabilities are significant.
Tasks that once required hours of manual effort can increasingly be supported, or in some cases performed, by AI systems. That’s not hype. It’s already happening.
But while these advances are remarkable, it’s important to recognize something about the intelligence layer of AI: It is only the beginning of the transformation.
The breakthrough of the intelligence layer
The current wave of generative AI has been driven by rapid progress in foundation models.
Large language models can interpret natural language, summarize documents, generate analysis, and answer complex questions. Other models can extract information from images, detect patterns in financial data, or identify anomalies in large datasets.
Together, these capabilities represent a major shift in how software interacts with information.
For the first time, machines can engage with unstructured data - text, documents, emails, financial reports - in ways that previously required human interpretation.
That’s what makes this AI moment so powerful.
It enables software to assist with forms of work that were historically difficult to automate.
Why intelligence alone isn’t enough
But in professional services, intelligence alone does not produce trusted outcomes.
Consider how professional work is actually performed.
There are many good processes that exist for good reason. The work produced by professionals must ultimately be trusted by clients, regulators, and markets. That means outputs must be explainable, documented, reviewable, and auditable.
An intelligent model generating an answer is not enough on its own. Professionals need to understand how conclusions were reached, review the supporting evidence, and document the decisions made along the way.
This is where the rest of the AI Trust Stack becomes critical.
Intelligence is becoming a platform capability
There’s another important characteristic of the intelligence layer worth understanding. It is evolving rapidly - and becoming widely accessible. Organizations can now access powerful AI models through cloud platforms and APIs. New models are released frequently, and the pace of improvement remains extraordinary.
In practical terms, this means the intelligence layer is increasingly becoming a shared capability across the technology ecosystem.
Many companies can access the same models. Many tools can incorporate similar AI capabilities.
Which means the long-term differentiation in professional software is unlikely to come from the models themselves. It will come from how intelligence is integrated into professional workflows.
Intelligence needs an operating environment
For AI to meaningfully support professional work, it needs to operate inside an environment that provides structured workflows, professional context, and governance and oversight.
Without these layers, AI can produce useful outputs — but it struggles to integrate into the real processes professionals rely on. With them, intelligence can become far more powerful.
Instead of simply answering questions, AI can help move work through an entire engagement: identifying risks during planning, analyzing evidence during execution, assisting with documentation, surfacing issues for professional review.
In this environment, intelligence isn’t sitting alongside the workflow. It's embedded within it.
The foundation of the stack
This is why the intelligence layer forms the foundation of the AI Trust Stack.
Without powerful models, many of the new capabilities we are seeing today would not exist. But intelligence alone does not create trusted professional outcomes.
It must be supported by the layers above it: the workflows where professional work occurs, the context that informs professional judgment, and the governance structures that ensure accountability. Together, these elements form the system in which trusted AI can operate.
What comes next
In my next article, I’ll explore another important shift happening alongside advances in the intelligence layer: the transition from AI assistants to AI agents.
Assistants help professionals perform individual tasks. Agents go further - taking action across workflows and moving work forward through complex processes.
That transition has important implications for how professional software platforms evolve, and it raises new questions about how intelligence interacts with the workflows where professional work actually happens.
That’s where the next layer of the AI Trust Stack begins.
